A Practical Scorecard for Running a SaaS Pilot

Turn a free trial into a controlled test with success criteria, representative workflows and a documented decision.

Define the hypothesis

Write one sentence describing the expected operational improvement and the users affected. Select a small number of metrics that can be observed during the pilot without pretending a short trial proves long-term financial impact.

Use representative scenarios

Include a normal case, a difficult case and a recovery case. This reveals how the product behaves when information is incomplete, a user makes a mistake or an integration is delayed.

  • Support required

Control the test

Use the same scenarios and scoring scale for every shortlisted vendor. Record configuration assistance and test limitations so a heavily supported demo is not compared as if it were an independent user experience.

Close with a decision record

Summarize evidence, unresolved risks, costs, migration needs and the recommendation. Include a no-purchase option when none of the products meets the minimum threshold.
